AI Adoption Is a Relevance Problem, Not a Training Problem

Every failed AI rollout gets the same post-mortem: we need more training. It's the wrong diagnosis. The bottleneck is relevance, not knowledge — and here's what actually works.

Every failed AI rollout I've seen has the same post-mortem: "We need more training." The tools are there, the licenses are paid, the introductory sessions were delivered. But three months later, usage is a fraction of what was projected. So the conclusion is that people need more training.

It's the wrong diagnosis. The problem isn't that people don't know how to use the tools. It's that nobody showed them why the tools matter to their specific job.

The training trap

Here's the standard playbook. A company decides to adopt AI tools. They buy licenses. They commission training — usually a series of sessions covering the tool's capabilities. Prompting techniques. Best practices. Maybe a hands-on exercise where everyone summarises the same sample document.

The sessions are competent. The facilitators know the tools. The content is accurate. People attend, participate, and leave with a reasonable understanding of what the AI can do in general.

Then they go back to their desks and nothing changes. Not because the training was bad, but because it answered the wrong question. It answered "what can this tool do?" when people were asking "why should I change how I work?"

Relevance is the bottleneck

The gap between "I understand what this tool does" and "I use this tool every day" is not a knowledge gap. It's a relevance gap.

People adopt tools when those tools solve a problem they feel. Not a problem in theory — a problem they personally experience, repeatedly, that frustrates them. The accounts manager who spends every month-end manually reconciling figures between two systems doesn't need to be told that AI can "analyse data." They need someone to sit with them, look at that specific reconciliation task, and show them how to make it disappear.

That's not training. That's consulting. And the distinction matters, because the organisational response to low adoption is almost always more training — which means more generic sessions about features that still don't connect to anyone's Tuesday afternoon.

What works instead

The organisations where AI adoption actually sticks do something unfashionable: they start slow, start specific, and start with pain.

Before any training happens, someone maps the organisation's actual workflows. Not the processes on paper — the real ones. Where people spend time. Where they copy data between systems. Where they reformat the same information for different audiences. Where they do something manually that they know should be automated but nobody's ever fixed.

Those pain points become the adoption strategy. Not "everyone learns to prompt" but "the finance team stops spending eight hours a month on that reconciliation, the marketing team automates their weekly reporting, and the operations team gets a tool that flags exceptions instead of making them read through everything manually."

Each of those is a specific project with a measurable outcome. And each one creates an advocate — someone who doesn't need to be convinced that AI is useful because they've felt it solve their problem.

The four things that actually cause adoption to stall

After working with enough organisations on this, the pattern is clear. Adoption stalls for four reasons, and none of them is "insufficient training."

The use cases are generic. "Use AI to be more productive" is not a use case. "Reduce the time spent on monthly compliance reporting from six hours to forty minutes" is a use case. Generic goals produce generic engagement.

The starting point is the tool, not the workflow. When you teach the tool first, people have to do the hard work of figuring out where it fits. Most won't. When you start from the workflow, the tool is the obvious answer.

There's no quick win. People need to feel the benefit within days, not months. If the first AI project is a six-month transformation programme, adoption will stall before anyone sees a result. Start with something that saves someone an hour this week.

Nobody owns the follow-through. The training happens, people go back to their desks, and there's no mechanism to help them apply what they learned to their actual work. Without follow-up — whether that's coaching, office hours, or embedded support — the knowledge decays within weeks.

Reframing the investment

When an organisation tells me "we need AI training," I ask them what they're actually trying to change. If the answer is "we want people to use the tools we've bought," the real project isn't training — it's making those tools relevant to specific people with specific problems.

That might include some training. But it starts with discovery, moves through targeted implementation, and succeeds when individual people can point to a specific task that got better. Not better in theory. Better this week, in their actual job, in a way they can feel.

That's not a training programme. It's an adoption strategy. And the difference between the two is the difference between a tool that gets used for two weeks and one that changes how work gets done.
