Short answer: most mid-sized UK organisations should expect to pay £3,500 to £8,000 for a proper AI adoption audit in 2026. Light diagnostics start under £1,000. Deeper boutique assessments run £8,000 to £20,000, and Big Four readiness work usually starts at £40,000 or more. What you pay should depend on how deep the audit goes, not just on the size of your company.

What drives the price

  • Depth. A questionnaire that produces a maturity score is cheap. Interviewing people and watching how the work is actually done costs more, and is where the useful findings come from.
  • Scope. One team or one workflow costs less than a review across several departments.
  • Number of interviews. More stakeholders means more days.
  • Seniority. Independent consultants in the UK charge roughly £500 to £2,000 a day, boutique and mid-tier firms £900 to £1,600, and the Big Four £2,000 to £5,000.
  • Sector. Regulated sectors need more time on data protection, approvals and risk.
  • What you receive. A verbal debrief costs less than a board-ready report and roadmap.

Adoption audit or readiness assessment?

They're often sold as the same thing, but they answer different questions.

  • A readiness assessment asks whether you're ready to use AI: your data, systems, skills and governance.
  • An adoption audit starts from the tools you've already paid for, such as Microsoft Copilot, Google Gemini, ChatGPT or Claude, and asks why they aren't paying back yet and what to do about it.

If you already have the licences and usage is low, you want the second one.

What a good audit should include

Whatever you pay, look for:

  1. Interviews and observation of real work, not just a survey.
  2. A ranked list of opportunities scored on impact, effort and risk, with the reasoning shown.
  3. An approval route for each recommendation. Most AI work stalls waiting for a decision, so the audit should say who needs to sign off and what they'll need to see.
  4. An honest look at current usage, and a better way to measure it than licence counts.
  5. A list of where AI won't help. A good audit rules things out as well as in.
  6. A 90-day plan with named owners and the measures that will show whether it worked.
  7. A readout with leadership so the plan has a sponsor.

Red flags

  • Free audits with no written output. These are usually a sales call.
  • Day rates with no fixed scope. A low day rate can turn into a large bill. Compare quotes on what's delivered, not on the day rate.
  • A maturity score from a questionnaire sold as a full audit.
  • Savings claims that count freed-up time as cash. Time saved is capacity. It only becomes a saving when spending actually falls.
  • An audit that only ever recommends a build from the same firm.

  • Day 1: agree the context and goals with your sponsor.
  • Days 2 and 3: interviews and observation of the real workflows.
  • Day 4: score the opportunities on impact, effort and risk.
  • Day 5: present the findings and a 90-day plan.

You get the ranked opportunity map, an approval route for each recommendation, a review of how usage is measured, the 90-day plan with owners, the areas where AI won't help, and a leadership readout. It covers Copilot, Gemini, ChatGPT, Claude and automation tools, and your data stays in your own systems.

The fee is credited in full if you commission Discovery or a Build within 60 days, but you don't have to. The plan is yours to act on with anyone. If what we deliver doesn't match the agreed scope, tell us within seven days and we have five working days to put it right. The founder does the work on every engagement. We aren't VAT-registered, so no VAT is added.

It depends on what you're already spending. Multiply your AI licence cost per user by the number of seats and the months they've been under-used. If that number is larger than the audit fee, finding out where the tools will pay back is usually worth it.

Do I have to use the same firm to implement the recommendations?

No, and you should be wary of an audit that assumes you will. The plan should be usable by your own team or any supplier.

Is VAT included in UK AI audit prices?
